Face Progression: The Iron Spec Nobody Reads Off the Box
Loft, lie and length are printed. The distance from the hosel centreline to the leading edge is not, and it changes the club in your hands more than a degree of loft does.
Set a six iron on the bench, drop a straight edge down the centre of the hosel, and measure forward to where the leading edge begins. That distance is face progression. Positive means the face sits ahead of the shaft axis, negative means it sits behind, and the negative case is what the golf industry has spent forty years calling offset.
Almost nobody quotes it. Manufacturers publish loft, lie, length, and sometimes bounce. Face progression tends to appear only in the technical drawings sent to club builders, and even then it is often listed for two clubs in the set rather than all of them.
Why It Changes the Shot
Three things move when progression changes, and all three of them matter more than the number itself suggests.
The first is timing. A face that sits further behind the shaft axis arrives fractionally later relative to the hands, which gives the hands more opportunity to square the club. That is the entire mechanism behind offset as a slice correction, and it works — but it works by altering when the face gets to the ball, not by aiming it.
The second is dynamic loft. Move the leading edge backward and the effective loft at impact tends to rise slightly for the same delivery, because the shaft leans differently over the same ball position. This is why players moving into a more offset set often report the ball flying higher without any loft change on the sheet.
The third is the picture at address, and for skilled players it is the one that decides everything. A blade with almost no progression looks like it wants to be worked. A cavity with heavy progression looks like a shovel to a player who grew up on thin toplines, and he will subconsciously adjust his hands to fix an appearance rather than a fault.
Half the players who tell us a set "does not look right" are describing face progression. They just do not have the word for it, so they say the topline is thick.
The Progression Drift Inside a Single Set
Here is the part that is actually a problem. Progression is supposed to reduce gradually through a set, from more in the long irons to less in the short irons, because the shorter clubs are aimed rather than swung and the player wants to see the face.
In practice, that taper is rarely smooth. We measure it on every iron audit, and a discontinuity in the middle of a set is common — particularly in combo sets and in any set where the long irons come from a different construction than the scoring clubs.

The jump between the six and the seven in that set is where the construction changes. Nothing is defective. But the player owning it had spent a season insisting his seven iron "went left" and could not explain why, and the answer was sitting in a specification he had never been shown.
What a Millimetre Is Worth
A millimetre of progression change is roughly comparable to a quarter of a degree of face angle in its effect on start line for a mid-handicap player. That sounds tiny. Across a seven-iron shot it is a couple of yards of start direction, which is the difference between the middle of a green and the fringe.
More importantly it is inconsistent rather than uniform. A set with a smooth taper produces a predictable relationship between clubs, so a player adapts once. A set with a discontinuity asks him to adapt at a specific point in the bag that he cannot identify, which he will experience as random.
How We Use It in a Fitting
Every iron audit here includes a progression reading per club, taken with the same jig, and it goes onto the sheet next to loft and lie. If a player is coming in with a complaint about one specific club, that column is the first place we look.
When building a combo set — long irons from one line, scoring clubs from another — we check the progression figures for both lines before committing, and if the seam produces a step larger than about half a millimetre we change the crossover point. Usually that means moving the transition a club earlier or later, which costs nothing and removes the discontinuity.
Talking to Your Eyes
The last thing worth saying is that progression preference is legitimate and it is personal. Some very good players cannot get comfortable over a head with meaningful offset no matter what the launch monitor says, and forcing them into one produces a worse golfer holding a theoretically better club.
We would rather fit a player into the set he can look at and then correct the start line with lie angle and shaft profile. Confidence over the ball is not a soft factor. It shows up in the strike pattern within a dozen swings, and the strike pattern is the thing everything else in the fitting depends on.
